Value Decomposition System from Strategy to Scenarios and Projects
The workshop ensures that every scenario and project can be directly linked to enterprise strategy and business value through systematic value calculation logic.
Value Decomposition Path
Starting from enterprise vision, layer by layer decomposition to executable scenarios and projects
Vision → Business Goals
Decompose enterprise vision into quantifiable business goals (Goal), each goal has a weight (0-100%)
Business Goals → Tasks
Further decompose business goals into specific tasks (Task), the sum of task metrics equals the total goal metrics
Business Goals/Tasks → Business Pain Points
Identify business pain points associated with each business goal or task, pain index range 1-10
Business Pain Points → Scenarios
Design solution scenarios for each pain point, one scenario solves one pain point
Scenarios + Systems → Projects
Combine scenarios and systems into executable projects, projects are associated with multiple scenarios, systems, goals, and pain points
Value Calculation Formulas
How value is calculated at each level
System Card Value
System Value = Sum of Associated Goal Weights × 10 + Sum of Associated Pain Point Indices × 10
Example: System associated with goal weight 30% and pain point index 8, then System Value = 30 × 10 + 8 × 10 = 380
Scenario Card Value
Scenario Value = Pain Point Index × 10 + (If pain point associated with goal, then Goal Weight × 0.5)
Example: Scenario associated pain point index 7, pain point associated goal weight 25%, then Scenario Value = 7 × 10 + 25 × 0.5 = 82.5
Project Card Value
Project Value = Sum of Associated Scenario Values + Sum of Associated System Values + Sum of Associated Goal Weights × 10 + Sum of Associated Pain Point Indices × 10
Example: Project associated with scenario value 82.5, system value 380, goal weight sum 50%, pain point index sum 15, then Project Value = 82.5 + 380 + 50 × 10 + 15 × 10 = 1032.5
Project Priority Score
Priority Score = Project Value ÷ Project Budget
Priority score is used for project ranking, higher score indicates higher return on investment

从企业愿景到可执行项目的完整分解路径
企业愿景(Vision)
企业希望通过数字化转型达成的愿景目标,是整个规划的核心指引。愿景通常是一句话描述,表达企业转型的最终目标。
业务目标(Goal)
将愿景分解为可量化的业务目标。每个目标包含:
- 目标名称和描述:明确要达成的业务目标
- 量化指标:定义如何衡量目标完成度(如:提升客户满意度至90%)
- 目标值:具体的数值目标
- 权重(0-100%):该目标在愿景中的重要性,所有目标权重总和不超过100%
💡 价值贡献:目标权重 × 10 会直接贡献到关联的系统价值和项目价值中
任务(Task)
将业务目标进一步分解为具体可执行的任务。每个任务包含:
- 任务名称和描述:具体的执行任务
- 量化指标:任务的衡量标准
- 目标值:任务要达成的数值(所有任务的指标总和应等于所属目标的指标)
- 状态:pending(待开始)、in_progress(进行中)、completed(已完成)
业务痛点(Pain Point)
识别阻碍业务目标实现或任务执行的具体痛点。每个痛点包含:
- 痛点描述:具体的问题描述
- 关联用户群体:受影响的用户或部门
- 痛点指数(1-10):痛点的严重程度,1为轻微,10为严重
- 业务价值描述:解决该痛点带来的业务价值
- 关联关系:可以关联到业务目标(Goal)或任务(Task)
💡 价值贡献:痛点指数 × 10 会直接贡献到场景价值、系统价值和项目价值中
场景(Scenario)和系统(System)
💡 场景卡(Scenario Card)
为每个业务痛点设计解决方案场景。一个场景解决一个痛点,关联多个数据卡和技术卡。
场景价值 = 痛点指数 × 10 + (如果痛点关联目标,则目标权重 × 0.5)
示例:场景关联的痛点指数为7,痛点关联的目标权重为25%,则场景价值 = 7 × 10 + 25 × 0.5 = 82.5
📊 系统卡(System Card)
业务系统功能和管理,可以关联多个数据卡、业务目标和痛点。
系统价值 = Σ(关联目标权重) × 10 + Σ(关联痛点指数) × 10
示例:系统关联了权重为30%的目标和指数为8的痛点,则系统价值 = 30 × 10 + 8 × 10 = 380
项目(Project)
将场景和系统组合成可执行的数字化转型项目。项目可以关联多个场景、系统、目标和痛点。
项目价值 = Σ(关联场景价值) + Σ(关联系统价值) + Σ(关联目标权重) × 10 + Σ(关联痛点指数) × 10
示例:项目关联了价值为82.5的场景、价值为380的系统、权重总和为50%的目标、指数总和为15的痛点,则项目价值 = 82.5 + 380 + 50 × 10 + 15 × 10 = 1032.5
优先级分数 = 项目价值 ÷ 项目预算
优先级分数用于项目排序,分数越高表示投资回报率越高,帮助决策者识别最优投资项目。

项目 → 业务目标
每个项目通过关联的业务目标,直接追溯到企业愿景。项目的价值计算包含了所有关联目标的权重贡献,确保项目与企业战略对齐。
场景 → 业务痛点
每个场景解决一个具体的业务痛点,场景的价值直接来源于痛点的指数。如果痛点关联了业务目标,场景价值还会叠加目标权重的影响,体现场景的战略价值。
系统 → 目标与痛点
系统通过关联业务目标和痛点来计算价值,确保系统建设能够直接支撑业务目标的实现和痛点的解决,系统价值可量化追溯。
优先级排序
通过项目价值除以预算得到优先级分数,帮助决策者识别投资回报率最高的项目,确保资源的最优配置和战略目标的实现。
